What Is This System?
The Instant Customer System is the complete back-office platform for producing, managing, and monetising local newsletters. It supports two distinct newsletter products: Niche Newsletters (vertical titles aimed at specific audiences) and Spotlight Editions (location-based newsletters covering every aspect of local life through 9 Life Lanes).
Revenue comes from two partner types: Expert Partners who appear every issue in recurring editorial roles, and Activation Partners who book 1β3 month rotating editorial slots. Neither should ever feel like advertising β all partner content is editorial-first.
The system runs on four pages: a central Dashboard, the Niche Newsletter CMS, Spotlight HQ (Trail Blaze Local), and this Operations Manual. All live under one domain.

How They Connect
The Dashboard is the central hub. It links to all three tools. Each tool links back to the Dashboard via the "β Dashboard" link in the top navigation. All tools are standalone HTML files β no backend, no database, no build step. State is managed in JavaScript memory during each session.
The CMS handles niche newsletter production. Spotlight HQ handles location-based Spotlight editions. They are separate tools because they manage different products with different structures, but both serve the same business.
Newsletters are assembled in these tools and then uploaded as text content to Letterman for final sending. The tools generate the content, structure, and social posts β Letterman handles the actual email delivery.
Markets
The system supports four currency markets: UK (Β£), US ($), Canada (C$), and Australia (A$). Each location belongs to a country. Country-specific content (tax, law, process) varies by market. Both the CMS and Spotlight HQ support all four markets.

The core production tool. Select a niche, location, issue number, and country. Paste in the previous issue's outro to maintain continuity. Click to generate the full section framework. Copy the plain text version or the AI prompt (for Claude or ChatGPT) to generate the complete draft. Every expert partner position is mapped. Every activation slot is placed.
π· Title Builder
Generates the complete specification and pricing for any newsletter variant. Select a niche, location, and country to produce the full title spec including section count, partner slots, pricing tiers, and editorial structure.

Category maps showing every expert role and activation type for each niche. Includes referral chains (which partners refer which), onboarding sequences, and sales templates. Select a niche to view its full partner intelligence profile.
π Pitch Tracker
CRM-style pipeline for tracking every prospect from first contact to signed agreement. Add businesses with their contact details, niche, partner type (Expert or Activation), position, and location. Filter by status: Prospect, Contacted, Pitched, Negotiating, Signed, Declined.

Generates a 7-day, 28-post social media calendar from each newsletter issue (4 posts per day across 4 platforms). Enter the niche, location, issue number, and lead story. Click Generate to produce the full calendar. Copy all 28 posts in one go.

π― Life Lanes
The coverage dashboard. Shows all 9 Life Lanes as a grid with each lane marked as Covered (has an expert or activation) or Gap (needs a partner). Stats bar shows lanes covered, total experts, total activations, and monthly revenue. The coverage progress bar must reach 9/9 before any issue is ready to publish.
π Expert Partners
Manages recurring expert partners for this location. Target is 6β10 per location. Each expert has a business name, Life Lane, role, contact details, monthly fee, and status (Active/Paused). Grouped by Life Lane. Capacity bar shows progress toward 10. Experts appear in every issue β they are the editorial backbone.
β‘ Activations
Manages rotating activation partners. These are 1β3 month bookings with a specific editorial format (Feature Story, Expert Column, Community Spotlight, etc.). Progress bars show time remaining. Expiry warnings flag partners needing renewal within 14 days. Any local business can be an activation partner.
π° Issue Builder
Pre-flight checker shows all 9 lanes as pass/fail icons. Issue layout preview shows every lane section with its assigned partners (expert and/or activation). Unfilled lanes show as red dashed outlines with suggested roles to sell. Issue history tracks past editions with their status (Draft/Published) and numbers.
π’ Amplifier
The social media calendar. Shows a 7-day week (MonβSun) with posts for each day. "Generate from Issue" auto-creates a full week of social posts pulled from current experts and activations. Each post has a day, platform, type (Teaser, Issue Drop, Partner Spotlight, etc.), content, linked partner, and status. Add, edit, or delete individual posts.

Monthly and annualised totals. Expert vs activation revenue split with visual bar. Revenue breakdown by Life Lane. Full partner table with individual monthly amounts. Cross-location summary showing all locations with a grand total.
Location Management
Each location is a separate Spotlight edition. Use the dropdown in the top nav to switch between locations. Click "+ Location" to add a new one. Each new location starts empty β no partners, no issues, no social posts.
The system ships with Peterborough (fully loaded with sample data), Cambridgeshire, Norfolk, and North Norfolk. All locations support UK, US, Australia, and Canada markets.

How the social media calendar works inside Spotlight HQ.
Purpose
Every Spotlight issue produces content across 9 Life Lanes with multiple expert and activation partners. The Amplifier takes that content and generates a 7-day social posting calendar so you get a full week of social media from a single issue β no extra writing required.
This does three things: grows your subscriber list between issues, increases the value of partnerships (partners get social mentions beyond the newsletter), and keeps the Spotlight brand visible locally all week.
Weekly Calendar Structure
Build anticipation. Mention 1β2 expert partners and what's coming. Facebook + Instagram.
Highlight an activation feature and a partner's expertise. Instagram + LinkedIn.
The main announcement β "Issue #X is LIVE." All platforms. This is the biggest post of the week.
Share an activation result or feature update. Highlight another expert partner's column. Facebook.
LinkedIn partner spotlight. Instagram community engagement (photo of the week, local question).
Show the production side. "How we build your local newsletter." Instagram.
Next issue countdown. Ask readers what they want covered. Facebook.

Niche Newsletter β Weekly Cycle
Monday β Framework
Open the CMS Issue Producer. Select niche, location, and issue number. Paste the previous issue's outro into the continuity field. Generate the section framework. Review the structure β every expert position should be mapped, every activation slot placed.
Tuesday β AI Draft
Copy the AI prompt from the Issue Producer. Paste into Claude or ChatGPT. Generate the full content draft. Review the output β check that tone is editorial, not promotional. Adjust any sections that feel like advertising.
Wednesday β News Layer
Add newsworthy, timely items using the copy-back method (find relevant local/national news and weave it into existing sections). Edit and refine the entire draft. Add any Local-layer content (specific streets, events, data).
Thursday β Review
Final check. Verify every expert partner appears at least once. Verify activation slots are filled. Proofread all sections. Check that the outro teases next week's content (this becomes Monday's continuity input).
Friday β Publish
Upload the final content to Letterman. Send the newsletter. Save the outro for next Monday. Open the CMS Social Engine and generate the 28-post social calendar. Open the Pitch Tracker and log any new conversations from this week.
Spotlight Edition β Weekly Cycle
Monday β Pre-Flight
Open Spotlight HQ. Select the location. Go to Issue Builder. Check the Pre-Flight panel β all 9 Life Lanes must show green. If any are red, go to Experts or Activations tab and fill the gap before proceeding.
Tuesday β Content Build
Build content for each Life Lane section. For expert partners: use their latest column, Q&A, tips, or contributed content. For activations: write the editorial feature in the assigned format (Feature Story, Community Spotlight, etc.). Ensure every partner's content feels like genuine editorial.
Wednesday β Publish + Amplify
Upload final content to Letterman. Send the Spotlight edition. Go to the Amplifier tab and hit "Generate from Issue" to create the week's social calendar. Review and customise the generated posts. Set statuses to Scheduled.
ThuβSun β Social Posting
Post according to the Amplifier calendar. Thursday: activation results + expert highlight. Friday: LinkedIn spotlight + community engagement. Saturday: behind the scenes. Sunday: countdown to next issue. Mark each post as "Posted" when done.
Ongoing β Partner Health
Check the Activations tab weekly for expiry warnings. Any activation within 14 days of ending needs a renewal conversation or a replacement lined up. Check the Revenue tab to track monthly income and identify gaps.
Partner Management

Expert Partners
Expert partners are the editorial backbone. They appear in every issue in varied formats β articles, quotes, quizzes, giveaways, lists, Q&As. They pay a recurring monthly fee for a guaranteed weekly editorial presence.
Target Per Location
6β10 expert partners per Spotlight location. For niche newsletters, expert count varies by niche (see CMS Command Centre for each niche's expert count).
Pricing (Spotlight HQ)
Typical range: Β£597βΒ£997/mo depending on the role and lane. Premium roles (IFAs, estate agents) command higher fees. Niche-specific pricing may differ β use the Title Builder in the CMS for niche specs.
Onboarding Steps
Identify the target role from the Life Lane reference. Pitch the editorial value β they're not buying an ad, they're becoming the trusted local voice in their category. Once agreed: add them in the Experts tab with full details, assign their Life Lane and role, set their monthly fee, and mark as Active. They appear in the next issue.
Activation Partners
Activation partners book short-term editorial slots. They get a feature in a specific editorial format (Feature Story, Expert Column, Community Spotlight, Wellness Feature, etc.) for 1β3 months. Content rotates so the newsletter stays fresh.
Pricing
Typical range: Β£197βΒ£397/mo. Lower barrier than expert partnerships, ideal for restaurants, gyms, local retail, events, trades, and any business wanting editorial exposure without a long-term commitment.
Editorial Formats
Feature Story, Expert Column, Community Spotlight, Wellness Feature, Jobs & Careers Slot, Local Living Review, Family Spotlight, Home Upgrade Feature, Event Listing, Q&A Interview, Day in the Life, Behind the Scenes. Assign the format that best fits the business and the Life Lane.
Renewal Management
The Activations tab shows days remaining and a progress bar for each booking. Expiry warnings appear when a partner is within 14 days of ending. Start the renewal conversation at least 2 weeks before expiry. If not renewing, line up a replacement to keep the Life Lane covered.
The Golden Rule
Nothing should ever feel like an advertisement. Experts appear in varied editorial formats. Activations are written as genuine features, reviews, and spotlights. The reader should feel informed and entertained β never sold to. If a piece of partner content reads like an ad, rewrite it until it doesn't.

Content Layers (G / C / L)
Every piece of content is tagged as one of three layers. This determines how it scales across locations and markets.
G β Global
Works everywhere. Psychology, tips, techniques, general knowledge. Write once, reuse across all locations and countries. Example: "5 things every first-time buyer should know before viewing a property."
C β Country
Market-specific. Tax rules, legal processes, regulations, government schemes. Varies by UK, US, Canada, or Australia. Example: "How the UK Stamp Duty threshold change affects your purchase."
L β Local
Unique per edition. Local streets, events, data, businesses, community stories. Cannot be reused elsewhere. Example: "Peterborough Cathedral Quarter β why this postcode is outperforming the market by 8%."
Editorial Philosophy
The newsletter is a publication, not a marketing channel. Readers subscribe because the content is genuinely useful, entertaining, and informative. Partners get value because they're positioned as trusted experts within high-quality editorial content.
Every expert should appear in varied formats across issues β an article one week, a quick-fire Q&A the next, a quiz or giveaway the week after. Activations should read as genuine features, reviews, or spotlights. The word "sponsored" never appears. There are no banner ads, no "brought to you by" labels, no promotional language. Pure editorial integration.
Pure Audience Sections
Some sections in each newsletter carry zero monetisation. These exist purely for the reader. They build trust and keep open rates high. Never try to monetise every section β the un-monetised sections are what make the monetised ones work. In niche newsletters, these are specified per niche in the CMS. In Spotlight editions, community-focused content within Life Lanes serves this purpose.

Revenue Sources
All revenue comes from two sources: expert partner monthly fees and activation partner monthly fees. There is no advertising, no affiliate income, no subscription charges to readers. The newsletter is free to readers β partners fund everything.
Expert Revenue
Recurring monthly. Β£597βΒ£997/mo per expert. Predictable and stable. Forms the revenue backbone. Target: 6β10 experts per location = Β£3,582βΒ£9,970/mo base.
Activation Revenue
Short-term (1β3 months). Β£197βΒ£397/mo per activation. Higher turnover but easier to sell. Top-up revenue on top of the expert base. Unlimited activation slots available.
Revenue Dashboard (Spotlight HQ)
The Revenue tab in Spotlight HQ shows: monthly total, annualised total, expert revenue, activation revenue, revenue split bar, revenue by Life Lane, full partner table, and cross-location summary with a grand total.
Review this weekly. Look for Life Lanes with zero revenue β those are gaps to fill. Look for activation expiries that will reduce next month's income. Track the annualised number as your key growth metric.

How to launch new Spotlight locations.
Launch Checklist
Add the Location
In Spotlight HQ, click "+ Location" in the top nav. Enter the name, country, and region. The location appears immediately with empty Life Lanes.
Recruit 3β4 Expert Partners
You need at least 3β4 experts before launching. Priority lanes: Home & Moving (estate agent or mortgage broker), Money & Planning (IFA or accountant), and Health & Wellbeing (dentist or GP). These are the easiest sells and cover the most valuable lanes.
Book 2β3 Activations
Fill remaining Life Lanes with activation partners. Restaurants, gyms, local events, and trades are the easiest activation sells. They only need to commit for 1 month initially.
Pre-Flight Check
Go to Issue Builder. Check the Pre-Flight panel. You need all 9 lanes covered before publishing. If any gaps remain, either sell another partner or write editorial-only content for that lane temporarily.
Build Issue #1
Create the first issue using the Issue Builder layout. Build content for all 9 lanes. Upload to Letterman and send. Then generate the Amplifier calendar for the week's social posts.
Fill to Capacity Over 3β6 Months
Continue recruiting experts until you hit 8β10. Keep activations rotating. Use the Revenue tab to track growth. Use the Amplifier to maintain social presence between issues. Target: full capacity by month 6.
Scaling Strategy
Each location is independent β its own partners, its own content, its own revenue. The system supports unlimited locations across all four markets (UK, US, Canada, Australia).
Launch adjacent locations once the first is at capacity. The cross-location revenue summary in the Revenue tab shows the combined income across all locations. Niche newsletters can also be replicated across locations using the CMS β each niche + location combination is a separate edition.
Global content (G-layer) scales across all locations for free. Country content (C-layer) scales across all locations in the same market. Only Local content (L-layer) needs writing fresh for each location. This means each additional location requires less effort than the first.
